Pleasure. Pleasure to have you. Your topic is you want a revolution. I want a revelation getting the buy-in you want. I love buy-in topics. Yeah, I’ve had a couple. Last year, there were two women. Um, I thought I’d write their names down, but, uh, way tagged them the buy-in bitches. That goes really well with what we’re talking about. Two. Okay, I hope it does more than you think. You know my Really Okay. Okay. Excellent. Uh, yeah, they were They were very into it, and it just it developed during the show. They didn’t come in being the buying bitches, but they left being the buy-in. Um, all right, so Oh, here they are. I didn’t write it down so I can call my own notes my own podcast that I wanted to because I want to shout them out. Carrie Lewis and Larry Koch. Last year’s NTC They were the buy-in bitches because they had the exact same topic. Um, you you you have something called descent tactics and resistant movement strategies. All right, we’re gonna get into those. Why? Let’s let’s start with the basics. But I’m teasing. I love resistance, movement strategies. This sounds like anarchy. I love it. Anarchy goods put back. Yeah. Okay, So since was said that I’m gonna for the benefit of the listeners who don’t have the multi color for color video. Lizzie’s hair will you describe the color of your hair? The colors of your hair? It’s what are they? Blue and purple and a little bit of pink. And it’s it varies. And sometimes it changes month to month because it’s very interesting. I’ve got a lot of compliments on your eye. Shadow matches one of the colors in the air. Yeah, Booth was matching blue in there. All right, So, uh, why do we have to have a top wise boys buy-in so damn important? Karim, let’s start down the end with you. Why is this so put your CEO. Yeah. Why? You got way? Why you all of you so much trouble. Why can’t we get your attention, right? Why can’t you? Why can’t we get you to believe what we know? To be fact, you know, that’s a really great question. Buy-in is absolute critically important because it doesn’t matter if you have a great idea. If you don’t have the sort of allies behind you. You’re not gonna go anywhere with. It’s going. It’s going nowhere. Um, so that’s we spent a lot of time in our in our presentation talking about what are the different tools that you need to bring in to make sure that you’ve got not just buying that, that you’ve got the ability to articulate your vision, your idea. Get that buy-in but also so that you yourself believe in your vision as well, right? Because getting you to believe and the way you pitch it not not not humbly Percent. We’re gonna get okay, I can’t. So far, I’ve done roughly 30 interviews. I’m doing 37 this whole conference. We’re done roughly 30 so far, and I would say it’s every second or third interview. You gotta have buy-in from leadership. Absolute. Got to get the buy-in because and I mean, that applies to any program. Whether it’s checker, it’s fund-raising, our program, its operations. If if the C suite doesn’t buy-in, you’re going, you’re hardly going anywhere, or you’re going nowhere and and buy-in and this is not just the C suite. It’s also your co workers. Your constituents It’s everybody you need to have the buy-in in orderto have that buy-in really have to believe in the idea that you’re you have to believe in it. All right? So I don’t know. Does that lead us to dissent? Tactics? Sure. Can we go there? What is this about his descent tactic? There’s, Ah, there’s a lot to be learned from from punk rock, right? There’s a There’s a lot to be learned about believing in what you’re talking about, believing in a little bit of anarchy. You’re a musician or am I Am a handy. I played both bass and drums. Where what’s the band? Come, I don’t have a band. I actually just play around. I play with Ladies Rock Camp in Boston and, uh, really support some of the stuff that they dio. It’s really fun. I play for myself, and it’s just a really good outlet. So you could have called this lessons from punk rock. I could have called this lessons from punk rock, but if Karim would you? I don’t know if you would buy into that, you know, the best way would you appear of bought into that? I would have loved to buy into that. I’m actually a former banker, so I love the fact we’ve got the punk rocker in the banker in one place. Okay, Okay. Former bank former. All right, All right. So acquaint me with us, please. With the descent tactics. So there’s there’s lots of different kinds of dissent tactics, and, you know, some of them you can use some of you can’t. You certainly don’t want to use any violent, distant tactics. Okay, but there’s a lot of buy-in that you can get theirs theirs direct descent tactics where you Okay, give me some examples. So some examples are you stand up to your CEO and say, No, I’m not gonna do that. And just very directly, just descent. There’s a lot to be said for that. For having your voice and being convicted enough in what you believe in. That’s not being humble. That’s not being humble at all. No, And you can’t really be humbled. This is a situation where you have a disability and modesty. It doesn’t no place it has no place here. And some of the stuff that we talked about also in this session is about really believing in yourself and having a voice and having chutzpah like that’s what we talked about, really is really just like having the Do you like the booth balls? Todo You weren’t gonna be offended. You you were. You were 8/10 of the way there. I turned a career before. This is the way they’re have the balls. I turned to Karim earlier, before we started, It was like, I can’t curse. I have. You can’t stop myself from cursing this time last year. Well, we did say buy-in bitches, but But that’s not one of the FCC. Seven words. But this time last year, non-profit video had I am enough of affiliate stations. So we’re bound by the FCC. So we couldn’t go too much further beyond bitches. But this year now, the bilich program has ended way had, like, 12 15 stations and that really got to never scale. So we don’t have so we’re not bound by that. So you can Okay, thank you. Can’t swear. So another way that you can apply to send tactics to what you want to do is repetitive, repetitive descent actives repeating over and over. What? This idea is what the change you want to make is being repetitive and being thoughtful about what you’re repeating. Because the more you repeated, the more people will buy-in, the more they will want to listen to why you want to make this change. Why this is important to the organization, to your department, to your idea on dhe. Then there’s also solution based descent tactics where you have an answer and you have a proven answer. And one of the things that we talk about is putting those tools together. Have those solutions in front of you so that you can say this is what we should do. This is why we should do it. Isn’t coming to have someone come with a solution and not just not strictly a problem. Yeah, we talked about that. You know, if you are if you have ah, a dissenting opinion and and you don’t have a plan, then you are a contrarian or a malcontent, right? You need to have a plan. And so will we spend our time talking about in the session is is that you’re gonna have to have a plan to be able to execute on your vision And by the way, having a vision that is separate than your organization, That is a form of dissent. And you just have to accept that you have to accept that you’re dissenting having say that again if you have a vision that is different than that of your organization, Yeah, you’re dissenting and so own that. Be punk. Rock that way on that. And then let’s start using the tools to get your plan put together, OK? Eso if we’re if we’re gonna use these descent tactics on again, I’m saying this as much for myself as maybe maybe not the others. Maybe, but that this is not only when you’re going to the C suite. This does apply for your peers, your colleagues, those working for you, with you and as well as above. Okay, yeah. I mean, part of part explicit again. Part of dissenting and backing it up is having a story. It’s also about having allies. You need to have allies you need to, like, build your There is strength in numbers. You need to build your band of a bunch of people. Want people believe this is true. That’s more persuasive than one person believes, right? So, starting a revolution, right? That’s what we’re talking about here, starting a revolution. I want a revelation, Right. You have to have your band of brothers, right? Your band of sisters. You know, your brothers and sisters who are who are at your side with their swords as well, believing in what you’re talking about. Their sports says words lorts lorts There’s a w in their report of the country sports s words towards. There’s a feeling there? No, but every word I’m a native New Yorker world York I’ma Nugent, New Jersey. I’m Swartz lorts. You know you’re not backing off that doubling down on sports? All right, I’m descending. Okay. Dissenting from mirriam Webster. Hey, Doesn’t get any rock solid than that. I mean, bedrock America of truth telling. I will fight that with with my story and my guts. Tell me you have some examples of rebellion. Let’s let’s digress a little bit. Karim, Tell me. Tell me one of your the example stories you’ve got. One of the stories is actually and we’re talking about punk rock. We spend a lot of time working with intra preneurs. People have great ideas like within their organization. And this 11 woman that we’ve been working with in particular, had been just battling in her industry for years for, like, 10 years to try to get a shift in how in a workflow very, very basic shift in workflow so that they could actually spend less time doing sort of administrative tasks and more time providing care for patients. And she really didn’t have all she was doing was complaining about it for a really long time. And finally, once we were able to start talking to her about it and building a plan, we were able to put together a a solution that saved a huge amount of time from this workflow in her organization. We think it’s going to shift the industry for, um, and now all that frustration. All that aggravation that she’d been experiencing for the last decade is now sort of coming coming to fruition because she’s she’s got a plan and she’s executing on it. What’s the work at seven simple machines? What do we do? Lots of data aggregation across disparate systems. So it could be It could be. You’ve got different payroll systems. You’ve gotta see Aram. You’ve got applicant tracking systems. All of those things need to be brought together into a single platform so that you can make sure that you’re turning data into actionable information. Okay. And how was it that you were working with this woman in health care? You know, we didn’t start in healthcare. We started. This is a woman that that I knew by by friendship, and I couldn’t listen to her complain anymore. You said a decade, A lot of pain. It was a lot of complaining, but then we started talking about it professionally, and we started putting it together, and it felt like a real thing. And lo and behold, it is a real thing, and it’s it’s taking root within that within the industry. And so if you’re complaining about something for that long, something has to change, right? So you have to have the idea. Put the idea together. You could be the one. If you’re complaining about your systems, if you’re complaining about you know the way that your organization is doing something, put a plan together to change that, it can be you. It doesn’t have to be somebody else. You can be the change. Absolutely. It starts with you because if it’s not you, who else is gonna do it? There is nobody I learned in the old Boy Scout rule. I learned there’s nobody named somebody else. That’s right. Somebody else not gonna pick up trash on the trail. That’s right. And so why? Why wait for somebody else to do it when you could do-it-yourself? Yeah, and you’ll do it best. Absolutely. Okay. It doesn’t require amplification. I agree. Absolutely white white. I’m not gonna amplify it. Um, okay. Resistance, movement strategies. What? I like you did. You did dissent. Tactics? What a resistance movement strategies, Corinne Well resistant. I mean, those air detent tactics, right? It’s the same thing. But anything you repackage, it’s, well, it’s it’s descent. But then it’s being methodical about it because you can’t If you think about people that have been revolutionary, no one’s doing it themselves, right? It’s a matter of like taking descent, being orderly about how you assemble what your your vision and then sharing with your allies and then acting on it. I mean, you know, Joan of Arc wasn’t by herself, right? Harvey Milk wasn’t by himself. You know, they all went through this process of finding their allies, starting with the scent, but then having a story that they could share, right, And that’s the thing. We work really well together. Listen, I do because I have some of these tools, but Liz is is an amazing storyteller, and you can’t. It’s not just a simple custard of writing something down in a grid. You have to be able to share the narrative if you’re gonna engage people in a in a very purposeful way. And the story is usually emotional. It’s a motion based. There’s if you’re complaining about anything within your organization, you have an emotion about that. So there’s a story to tell on this woman woman you were describing, Karim. Yes, she stayed there 10 years. Somebody else might have left. Yeah, she was doing it for 17 years complaining about everything. No, she was in the industry for 17 complaining for 10. But it was actually, though is very funny. It was really almost an act of love that she stuck it out. I mean, she cared about what she was doing to the point that she she almost couldn’t let it go. And while that story is about something in health care that really applies to non-profits because most of us are here because we believe in our missions and we love what we’re doing. We love what our organization’s air about. So sticking it out of love and telling that story about why something needs to change. That’s impactful. You’re gonna empower people who hear this. I know you are. You could be the buy-in bitches. Dude, that’s a one way s Meyer is part of the buy-in bitches. You got to be two way already. Got the original metoo buy-in, which is a hey is better than two buy-in bitches be to metoo. Um, okay, so let’s talk strategy. Okay, You’ve got Let’s say you’ve got Ah, but you got to start getting your peers together, so we gotta get some numbers. How did how did you get this and get myself started? Well, you start by creating the story, so you create the story that you need to tell, and you just sort of socialize it. You know, a conference like this is a great place of socializing idea because you’re around people who think similarly to you, and you can socialize an idea. You know, I was thinking about this. What do you think about that? That socialization can either manifest in different ways. You can booster story and help you move forward, or it can give you a different way of thinking, so it helps enhance what you’re doing. So so that’s a really good way to crowdsource. Yeah, crowdster kruckel crowdsourcing. I was gonna add to that. You know, one of the things, especially this is a technology conference and we use We talked about using the agile development methodology and being agile capital A being Angela, you can start with something very simple. You can start with just a hey, what do you think about this? You start with something simple, but then, if you’re willing to liberate, if you’re willing, Thio, try again and go back, take some learnings. Um, and can continue. Iterating. What starts out as a conversation between two people here at at NTC can turn into a ah, whole new platform by a revolution. A revolution? That’s right. Okay, that’s what we’re here for, right? So let’s say now you’ve got your peer support. They’ve come on somewhere unwilling. What do you do with their? Well, what do you what do you do with the recalcitrance? Leave them behind Kareem. Everybody who works for the council, it’s well, it’s funny, so that that’s part of it is one understanding your stakeholders are going through an identifying cause. He didn’t have to identify who champions are potential champions are you have to be able to know who you’re sort of collaborators are. But then you also need to know who the challengers are too, because you don’t call them enemies, Enemies, enemies too strong. Because you know what? You don’t want them to be. Your enemy sounds so permanent challenge. So by identifying the challengers there, they probably have some good reasons for challenging. And you need to understand those. You need to understand what’s in it for them. You know why? Why? They’re standing up to fight, because you are gonna have to overcome objections. Absolutely every single time. So you’re learning as you’re going. Yeah, and you need to be open to listen. You need to know cannot be open toe listeningto challengers because the challengers could really make your idea stronger. They absolutely will. They will. They’ll make your argument stronger, at least, you know, And they might make you right. You right there might strengthen the idea too. So internally for me, I turned to my CEO to challenge me when I have an idea. When I have a crazy, wacky idea of what I want to do, I turn to her because I know that she’s gonna challenge me. But it helps me think through that idea even further and makes my idea even stronger. You have you have some examples of? We’re gonna continue our process. I’m not leaving there, but I’m digressing a little bit. We’ll come back. That’s my responsibility. Get us back. Success, successes and failures in risk taking. You tell your dad cerini told the last neo-sage e-giving carrying Karim has a good failure story. I’ve got several just taking it. So actually, my father was a very politically active guy back in the back in the sixties. Um, and he first of all, he did decided take over the student union building at Cornell with some friends of his with the Black Panthers. That was That was not a well thought out plan because he could no longer attend that school. Right? That was a that was That was a short sighted aggregation of your allies. Is there? Is there a Is there a title to this movement? This this particular action like, is there a Wikipedia page for this action? There is. This is the What’s it going? Is it the Black Panther student union Take over at Cornell. Cornell? Okay. Yeah, it was It was about There were there were guns. Okay. Not well thought out. Not not well thought out. Okay. But then, actually, so interestingly enough, he did have, like, later on, he became a doctor and he actually started setting up methadone clinics in the Seattle area. And the whole point was to be able to provide a service that he thought was really important to a marginalized community. So this was important to him on, and it was more well thought out. Except it was also still Filoni ous right? So he felt like he felt like he was doing the right thing and he had the right allies to get behind it, but it was still against the law. And so this is one of those things where you have a great idea. But even if it’s a great idea and it might seem objectively like it’s a great idea, you really have to doom. Or you have to have a plan to goes from beginning to end front, back because otherwise, you know it’s only a matter of time before you end up in federal prison. What’s your Your dad is still living. He’s deceased. I was gonna ask what’s his next action gonna pay but carries on you carrying on? Look at you talking about. He would be thrilled that you’re talking about dissent and and revolution. But that’s the idea to do it inside the system. And if he had a thought out plan, he would have thought Just tried to change those laws first before go ahead and going ahead and opening this clinic. So if you have that plan of what goes where, then your idea can really come to fruition in a really impactful way. Okay, Okay. All right. Let’s go back to our process. We’ve got our strategy, will go back to our strategy. We’ve got our allies now. Now we need to persuade leadership. Is that the next stage? Yeah. The case, Yes. How do we open the door? Let’s say the leadership, Maybe they’ve heard some rumblings, but they didn’t take notice for whatever reason. So how do we open the door? Formally, you walk in that door and you start to speak. Because if you don’t believe in your idea at this point, if you don’t believe in what you’re talking about, if you don’t have your plan in your strategy than what are you doing with it? Can’t just like, take it and put it in your pocket. You have to open your mouth. You have to make a meeting. You have to have a conversation. You have to have the balls to walk into sea seaweed office and say I have an idea. I have a plan behind it. I have the reasons why it should be done. And you should listen to me. You need to be able to have that. That ability to walk in that door. What ultimate confidence? Yeah, and one of things we talked about this session is using. You know, I talked about coming from banking, using corporate tools t ve eloped the metrics that you need to be able to make your case right. So being able to make your case from a from a potential upside, But we also in a very downside risk avoidance, right? Those those are other things that you have to be able to communicate. Like the cost of doing nothing, right? That’s a thing. We’ve all we’ve all fought against. The way the opportunity cost. Absolutely not of that acting. That’s right. But you have to believe in that. You really have to If you’re going to go through all this trouble to go through what we’re talking about about this strategy. To get there. To prove your idea to yourself, you need to be ableto voice that you can’t just put it in your pocket. If you believe in this idea enough, you’re gonna walk into that C suite, you’re gonna walk into the board meeting and you’re gonna have a conversation about this and you’re gonna have the idea and the plan to back it up. You do believe in it. By now, you’ve been cultivating the idea among your peers, right? So have the ball, right and yeah, not not be. Ah. Well, we already said not be humble, not be modest, but exude the confidence. You know, in the passion. Don’t be afraid to show you that’s what I’m trying to be afraid to show the passion for your idea. That’s right. Okay, I’m in. I’m in the CEO’s sweet. Now it’s, you know, a formal setting. I have to be professional. And you know what? Whatever that means and and modest and no, no, you could have passion. I mean, it’s persuasive. Let them feel the emotion right. And in my own experience, having that passion means Maur to the sea. It’s just people in the C suite or on the board because they see how invested you are and how much you believe in that and having the allies behind you that also believe in that is powerful. How do you, uh, how do you convey the numbers that are about that air with you? Just say, you know, eight of us they’ll come in if you want. Is that good enough for you because you go in and Mass? Not in the first meeting. You don’t neo-sage storm the c suite storming the jail. That’s the ale. Um, okay, but no. But But you do talk about the numbers I’ve talked. I’ve talked to Liz and Annie and Joe and Pam, and they all agree, And you could ask them and it’s it’s prototyping and it’s surveys and it’s hot. It’s really aggregating that information. You have to be able Thio tell a credible story that you’ve got some supporting proof they’ve got to be able behind. You might not have him show show up there, but if you can relate the stories if you can aggregate the people that are that are in some meaningful way that that really helps a lot. And I do want to add that sometimes it’s not even just going to the C suite. It could be that you’re at in admin or managerial level, and you have an idea of your department. It could just being going to your boss. It’s not it’s not. It doesn’t have to be as big is walking into a board meeting or C suite. It could just be using these tactics and to put forth an idea that’s just for your department. Okay, for sure, you know, So I like to think they I like to think big, too. But I also want to bring it by institutional change. I want to bring it back there. It could start with Justice Department change. You know, it could start with a changing A system for volunteermatch management. It could be very simple. It doesn’t have to be a big idea. It could just be that you need Thio. Could be. You know, I want to be able to store my lunch for a week in the community refrigerator, and I have a way that we have a law. We have a policy that knows no personal storage overnight, right? Okay. It can be simple. It doesn’t have to be this elaborate change. A large organization. It can be simple. Like I want to store my lunch for for a week. Here’s my idea. And here’s the plan on how we could make that happen. And in the spirit of being agile, the power and that is with starting something with something smaller, something modest is that you get that success. You get that win, you go. Oh, wait a minute. I was able to do that. You got the wind at your back, right? Right. I may change. Why stop here? There are other things that I feel passionate about. Besides, my curdled yogurt changes and always have to be big way love. Big changes. But change can start really small, too. He’s going on a sword for his old yogurt, especially the Greek on my final lactose free one toe. Let’s get the green valleys going belly. Okay. We have, like, another minute and 1/2 or so. So, um, we started with you, Liz, didn’t we? Yeah. So, Corinne, why don’t you give us a wrap up you have to be too sure. You know, take a minute or so wrap us up yet the thing So that the title of the of the session is you want a revolution? I want a revelation. And the thing that lives articulates just really well, at the end of the presentation is that the revelation is that your voice matters and being able to see that evidence of your idea with dissent from the common opinion to see that idea coming to life is a revelation when you’re acting on it. And so, like, we’re just saying you establish a foothold by doing it. Maybe in small ways. But then, as you apply this process and you repeat it, you iterated, you can make bigger and bigger changes. Um, you know, I always say that place to start your plan giving is with bequests, and that remains true. No changing, no going back on that. But if you decide to go a little further, these trusts, these very simple trusts can be a good next step in planned e-giving. We call them living trust. Sometimes they’re called revocable trusts. These things are set up by people who wanna avoid having a will, right, so they put everything into their trust. If it’s done right, a lot of times it’s not. But let’s assume it is because because they’re working with you so they know what they’re doing. So they put everything in their trust when they die. What happens? Well, just like a will. The trust says where everything goes, including where you know the residue, the residual whatever’s left after after gif ts to spouse and children, grandchildren, whatever’s left. That can be your charity. You can be the remainder beneficiary of these trusts and, uh, just like a will, because we say remainder beneficiary doesn’t mean we’re talking about pennies. There could be a lot of money left in the residual estate, all right, and that can be divided up and your charity can get a piece. I just had a client. That’s the 2019 non-profit Technology Conference. We’re coming to you from the convention center in Portland, Oregon. Peter is project manager and consultant at Tech Impact and Eileen y smell is the knowledge and database manager at community Catalyst. Catalyst, That catalyst kind of cannibalistic catalyst. The catalyst. They’re not cannibals. Um, these When it goes well, Peter, Peter and Eileen welcome a pleasure to have you, um, our tech committee. Let’s start with you. I mean, what what? Why do we need a tech committee? There’s multiple reasons. Part of it is to ensure that staff are engaged in the process, to be sure that it’s not just held in the tech world, that you’ve crossed programmatic and cross functional staff who are involved in decision making and exploration on and who can also serve as ambassadors to the rest of the staff. Okay, okay. Bringing tech to the broader community. However, we define whether that’s just internal or external. I should have said that your workshop topic is moving your plan forward Tech committees that work, Peter. Anything you want to add? Thio do our headline, and you’re thinking about why a tech meeting or what it does when I talk about it often use the roots metaphor. And so the tech committee draws needs and pain points and requirements up from the roots, including requirements for new applications you might be using. And then it nurtures the Tech that’s available back down all the way into the organization. So they’re the purpose. The Tech committee is to keep that conversation evergreen about tech within the organization across in all the way down to every stakeholder. So it’s not just the purview of the vision leads or of the department leads or of the I T team, but they’ve got a conversation. If you got an idea, you know where take it, take to the tech Committee. Okay, Who belongs on our tech committee? That’s a good question. Let Eileen talk about how they chose who they’ve got their start there. Okay, so we looked both cross organizational. Both cross programmatic and cross, some functional. So we have senior managers in there, some people from our executive team, admin staff, and then feel team members, people who are actually doing work on the ground since they all bring a perspective of help us ask the right questions for the work that needs to be done. OK? And how many people is that we have seven people on our team? Okay, meets Does a tech committee meet regularly, or only when their tech issues. So are there. Always. DEC issues making. That’s all of the above and our team and Peter and I’ve talked about this is less pure tech and more governance. So we meet, um monthly. We have a right standing monthly meeting, and it’s high level strategy. So there were asking them questions like, What are the questions that are keeping you up at night? What air the problems you need to solve and then exploring ways that the tools can meet those needs. So for them, it’s it’s a little It’s not a how to use. It’s really exploring what the needs of the organization that needs our eyes. The committee led by or facilitated by by you. Okay, Is that is that a good practice? You think you have a tech person leading it? Well, in my case, I’m I’m kind of I’m an accidental techie, so I kind of bridge both worlds and that I’m the database manager, but I’ve worked in development. I’ve worked in other areas, so I think I think it e I don’t think it has to be someone in my role, but it is working well Yeah, Peter, I would think that that’s probably better Practice. Like to have a I mean, people are gonna be invited a ll the diverse groups that Arlene is describing gonna be invited to a tech committee. Now that I think about it, they probably expected to be led by someone who works in tech. Yes. So in our experience that the important thing is it needs to definitely be lead from within the organization. And it should be. It’s ideal. If somebody is a tech organization tech background that leads it, that’s not critical. I think what is important is that they have access to somebody that can advise them and participate that has that tech backgrounds. Look, if you have a nightie leader, that person can convene it and you’re all set. If you don’t have a nightie leader could be any program or executive leader. Anybody that wants to lead the organization lead the tech committee, but they need to be able to season those ideas with somebody that has tech depth and experience that can come from their board that can come from a volunteer donor. There are We offer a vote for virtual CEO service tech impact to be able to offer that kind of advice. But you should have somebody there that season it with. Think about the security implications. Think about what you’re trying to do has been done elsewhere. You don’t to reinvent the wheel dunk. Oh, customers. Plenty of great free software. Inexpensive, suffered will solve your problem. But that shouldn’t have to be the person. It leads it necessarily. Okay, how about the frequency of meeting you have Month only seems to make stands you want you wanna have, Ah, drumbeat. Where you’re constantly thinking about what’s important, what should be prioritized. How are the project that we put in flight? And the tech committee itself doesn’t execute every project. Their their job is the surface needs pick direction and then call for action. But they don’t have to be the one doing all the lifting. Right? Right, Well, because they’re not all technical mazarene was describing. In fact, most or not, you’re the only person on the committee I mean, yes, but there are people there, super users on the committee. So there are some people who are very savvy and understand the technology, so they’re not officially but they’re in the Luke. Okay, okay. Yeah, sure. The committee is not That is not a project management committee. This is surfacing. As you said, Peter surfacing needs you. Both said bring needs. Bring needs to the leadership. Is it sort of? Is the committee sort of maybe both. A buffer and a liaison between C suite and users. Is there any of that when you bring the needs? If you’re surfacing, needs thes needs to be have to be funded. That funding is gonna come from the C suite. So is that Is that one of the committee’s rolls to make make the case for the for the needs that the committee is identified, they might make the case. But also, you have to say that not everything that gets elevated in this group is going to become the next-gen did or a priority, even a priority. So, you know, if it becomes something where we say this is the way it is and they would help make the case, it wouldn’t necessarily be funding. It might be just making the case of how we can roll this out. It might be, you know, in the case of if you’re using a C. R M and might be just using it in a new way where you wouldn’t need funding, but you would need other staff engaged. Yeah, I think the Tech Committee they discussed the tech budget. They should be a voice in the tech budgeting process. They’re trying to set priorities for tech for the organization. So absolutely, that has has to have close contact with executive leadership. To be able to get that funding and then also buy-in for other resource is like time and priority and behavior change. It’s the hardest part. If change isn’t lead from the top, it won’t usually stick. And so it needs to beat your needed from the bottom. But then, once the commitment is there, you’ve got a lead by example from the top. And if you don’t have alignment with the executive team, then you’re not gonna be successful. Probably Eileen, how does your committee prioritize different needs that do get surfaced? So we, um, it has to do with really? Because they’re our capacity limitations. I mean, that’s some of it is like, what are the things that if we don’t do them, the work’s gonna stop I mean, that’s sort of where it’s at. In our case, we actually identify two priorities that went to we created really project management, working groups that then did implement, then did take it further. So it’s a kind of things that just get in the way of moving the work forward. That’s that’s how it is. And if it’s a nice toe, have, then that gets moved further down. Okay, so you have to arbitrate where everybody who brings a need feels that their priority, they should be priority number one. Right? Because you, Peter, you said that the organization has a place to bring its tech needs, right? So, uh, program fund-raising, other operations of finance legal. If you’re that big an organization and they’re all bringing needs, they’ve all got needs. And then to them, these are all. Each one is number one. Yeah, I’m one of the things that committee as the arbiter of these competing right. And one thing that’s that’s a helpful part of that process is they put together a backlog and that backlog. It’s re prioritized over time, and I’m a fan of encouraging those teams to publish their backlog and give people a sense of what things you’re thinking about. That helps that helps people get used to the fact that change is coming. So it helps with resistance to change. And it helps people think about. Boy, if we’re going to do a new donor management system, maybe in six or 12 months I’m gonna talk to my friends about what they’re used. Do they like it or not? Where if you tell me it’s starting tomorrow and I was much time to get engaged, and I could be thinking about how is that gonna affect my job? And I can be a better participant in that requirement gathering if I’ve had some time to soak on it. So it’s not always the world’s worst thing that things don’t get worked on right away. Sometimes you get a better outcome if they had a little bit of soak time, even if they don’t ever get him. At least I know they were heard. I meet on the list and I agree the other stuff is hopefully important. They’re working on instead, and you get a sense of transparency, which is nice. That’ll help assuage and also and has other benefits too. But terms of you know what I was asking about. People feel better. At least they heard their priority got on the list. It’s not where they want it to be on the list, but it made it session. I’m going to after this is how assessments can help build adoption. And that’s that’s that’s I think they’re gonna talk about what we’re just talking about. People are involved in the requirements gathering. They’re more likely to buy-in on its when it’s time to actually go implement and go live. Okay, I think a part of your session was Have you done in your session already? It’s tomorrow. It’s tomorrow. Okay. We’ll be approaches to craft rushing requirements and s. So how how do you encourage ideas to come? That is, that. Is that What is that? What approaches to crowd sourcing requirements that I’ll speak for that one? I guess so, Yeah, that’s the committee. Whichever parts of the committee are going to be touched by the software, it’s only finance. You wouldn’t go gather a lot of things from program if not to be involved. But for every area that it touches, say serum, it’s gonna touch everything. You ask those people to go back to their areas and then do a threshing session with their teams. And, you know, I actually will do a facilitation around multi voting where people get to put sticky notes for ideas and then go give them five votes. And if you’re passionate about something, you can put all five votes on one thing or distribute them as you see fit and the priorities rise up really quickly. But everybody feels like they were involved in this process again. That roots metaphor coming in from all sections, the organization leading into one central set of requirements. And no, they’re not in the final meeting, where those are all arbitrated, but they like their voice was in there. And you get the benefit of the best ideas. People will see it from another area. Go. I never would’ve thought of that. Brilliant. And you’ll get it in the system. I lean. You do something similar to that? No, but it’s a great idea. Okay, you will. I’m going to stop that immediately. OK, time for our last break. Turn to communications, PR and content for your non-profit. They help you tell your compelling stories and get media attention on those stories, all the while helping you build support for your work metoo media relations, content marketing, communications on marketing strategy and branding strategy. You’ll find them at turn hyphen to DOT CEO. We’ve got butt loads more time for your tech committee. We still have a good amount of time together. What maximizing the benefits and reach of tech you already have. Let’s spend time on that. Who wants to start with maximizing what you’ve already got? So a lot of organizations have a number of applications they’re not taking a good advantage of. And so seemingly trivial task of getting an inventory of what you’ve got and then publicizing it and publishing it someplace where people can get to it over time increases the chances that the stuff you have like should get used. And sometimes it exercise will also show you were using three different survey tools for no particular reason other than that happened in separate silos. We don’t have good cross training opportunities, but we all know a different tool, and you might make the choices to get standardized on it and letting people know which already have part of that is also nurturing the super uses that you were talking about and giving them a platform to share their expertise with their colleagues, whether through office hours or through lunch, and learn things like that so that they can raised the level of expertise of their colleagues and get people can all get deeper used to the system. A lot of the work I would do with with tech committees Virtual CEO role is making sure they’re getting the most of what they already own. It’s not just about doing new stuff. You’re spending more money. So you see a lot of you see a lot of this among the tech impact clients, not maximizing what they absolutely potential. And there are even the people who feel like they know it reasonably well. No, I know the system could do so much more. I’m too busy to get to it. But, wow, I don’t I don’t I don’t know what I don’t know or I know I wish these things were easier by it all the time. We get to it, and by getting those things to a tech committee, you can then thrash them and prioritize me. When it comes up on the list, you can figure out how to get the answer to get more juice out of the stuff you already own. I mean, have you seen that? Uh, I’m sorry. At a community catalyst where you’ve been ableto harvest greater potential, I don’t know whether to look over the mic or above below. No, it’s not because you’re too short. Well, all right. You guess you could do that, Peter. Okay. It just might. Okay, good. Yeah. Has that been your experience between the catalyst? This fire is leveraging. What’s there? Yeah. And it often has to be a reminder, because people get excited about the dew and un tried, say, like, you know, let’s can we do this? And it’s like what we do have, You know, we have something here and some people aren’t even using, like, we think we’re not even using to its full capacity. So it might be having new training’s people asked. In one module we have in our CR M, someone asked for improvements and that they’re unclear. And I said, Well, here’s the instruction sheet we created over time, they said, Oh, yeah, that helps And so sometimes it’s. People think there’s something new because they just need a refresher. They need to remind them. And it might be that changes are very minor compared to what they think you know. That’s just improving use. Okay, We still have Ah, good amount of time together. What else are you gonna talk about tomorrow? We’ll talk about surveying your gang so you can You can You can get things that might come in just kind of one off people. Oh, you’re in the community and give you this idea, but to explicitly, maybe twice a year reach out and asked for input. What hurts? What? Some cool things you’re doing. You think people would want to know about that hasn’t been shared yet. And this is surveying everybody serving your full organization in heaven. Having that survey results come into the committee’s here. What hurts What? People have things they want to do that weighs in-kind reports. We can’t get to whatever it is and so kind of. We’ll also talk about what we’re thoughts for. What’s the regular monthly agenda for that group? And what our agenda items that should be each handled once per month so twice. You’ll think about budget, at least wants to put it in and wants to review it. Okay, what else? We’ll also need to think about security. Security should be thought about everything you’re doing, but just kind of taking explicit look at security at least once a year. I don’t think it through else is on the agenda kind of the every. Every month you’re thinking about what were the projects that Aaron Flight? Just not that we’re managing, but we kind of wanna have oversight and especially ones that were recently introduced. How his adoption going. What are the roadblocks on? Why it’s not getting used so we could maybe make a tweak or some more training. What are any pain points people have come up with? What are any ideas that have come up and then for the priority list? Is there anything we’re ready to start? The bump next-gen for action? That’s kind of the every month agenda. But then you have to have time to deal with these periodic things, like, Okay, how are we doing against budget and what do we want to start doing to get next year’s budget together? Thinking about security thinking about policies and procedures. Way we’re doing more work from home. What does that mean? Way have tohave more capabilities for people to go to. Access Resource is remotely or tohave things control over their mobile devices. So if they quit, we can wipe our information thinking about job descriptions. Which job should be talking about a responsibility to have to be able to analyze data, to see trends and to see connections. What, You know what? Our job descriptions in terms of what tech skills people should be having that we seek a new hires kind of going through not just literally new applications that you might get thinking about. How do the people intersect technology and what some of the ways organizations can kind of build strength. Over time, I lean a community catalyst. What? What, uh, what do your agendas look like? Do you? You have You have something you do on a monthly basis or bunch of things to do a monthly it varies, and I’m actually gonna be restructuring. It’s soon, but I usually have some part where there’s a problem to solve where we need Thio. Uh, address that question and some of it I use for actually exploration because learning is another part that we’re going to talk about, that this group has to be constantly learning. It’s not just about the specific tasks, but that helping them understand the role of technology in our worth and how it links and what culture changes and how to help other people engage and just to look at it, a higher level, which isn’t where people naturally go. So there’s usually something on the agenda or have had some quiet activities. I’m saying I’m asking them a question asking them to actually take time with pencil and paper and start giving some real thought so that we can have some conversations. So it’s I don’t want to. It’s philosophical cause it does apply, but to some of our agenda is practical and some of it is really to help them get to a place of understanding technology’s role in our work. What are some of the things you do with the paper and pencil you have people deliberating about? So one was when we first moved to our C. R. M and people said, you know, we have a way of national organizations where partner organizations migrate them in. And they told me, do it right away. So I did. And then people was like, Well, what are we gonna do with it? And so I asked people to take time and think we have national partners. Why? So I had them say, like in a bubble, like a little cartoon bubble, like in three words like Tell me like three or four reasons that we engage with these partners or they engage with us. What is our relationship with them? And instead of thinking like, What fields can we put in in order to track it? That’s putting the cart before the horse. Yes, that’s but to really start thinking about like, Why do we need this relationships? How do we communicate with them? What do they want from us? And to go just deeper? And so I had them do that just quiet time and kind of manipulate a little bit. And then we came together and disgusted. And then you translate that into into fields into fields, and I really well, you know what we need to preserve about what do we need to preserve about these organizations, right? it is. And so when you know, I don’t answer it this way. When people say, you know, can you add a field for that isn’t what they should be asking me. They should be asking. They should be telling me why they needed and that’s what we’re getting for. So yes, so once we get to what they need, then I can implement, and then they contest it and they can see if it works. But to try to move, people wave like create a field for two. I need to know this for this reason, because the the what they want may already be recoverable through some food querying the existing data. It could be it could be or could not. But if if we don’t know the question, we can’t answer it. Yeah, what’s the purpose? It almost starts to overlap with data governance. Depending on how large you are, you might have a different team that’s doing that. But understanding hate data has to move between these two systems, so we better always call it kindergarten. And not Kay is really two different systems that when you go to line those data points up there, the same. And does the field already exist? Those kind of things. That level of detail maybe isn’t appropriate for latto Tech committees that they may. They may be a sub group that they push that off, too. But it does certainly overlap that the concepts of governance on the training front. We would encourage a tech committee to think big picture about that. Are there good onboarding experiences with people? And people often stop thinking about training after the word onboarding and that mrs most of the boat. Because most people’s onboarding experiences, it’s a fire hose. It wasn’t the teachable moment. I don’t need to use it yet. I’m not gonna remember it. So making sure that the onboarding experience is giving people things they could refer to later when they actually need it and then thinking about once they’re actually using the system and they want to use a deeper how are you supporting him in that? How can they go? Often people don’t do a lot of reporting at first, but then once they’re using it, if it’s useful, reporting should be the main win. That’s where you’re actually doing something with the data and often they don’t get that training in the beginning. And how did they get access to those kind of deeper features? How are they trained on how the systems change? Especially using cloud software might change every two weeks. And who’s responsible the organization for mastering the ongoing learning and echoing it back in your context, not the committee does this, but the committee’s thinking about who should do it and that they’re making sure that conversation and that planning is happening. So people are staying current on the tools they’ve got and on and on surfacing. Who’s doing experiments within the company? Somebody tried a new project management tool. It’s free and they love it and having a way to know that and to share it, to see if it resonates with anybody else and maybe get broader value within the organization. That’s that’s to me. A big part of what they do is letting people know across organization what’s who’s got, what knowledge and how they can spread that around. Let’s talk some about the policies, policies that the committee is. Is he preparing or reviewing Eileen What, what kinds of what kind of policies Your is your committee looking at, and this is actually something that I’m going to bring to them. They haven’t started on this, but one of them is. We’re, uh, in your two and 1/2 of our CR M were noticing that people aren’t updating records they’re supposed to be doing or not doing it the correct way. And so I need to bring to them that we need to figure out a new way, organizationally, to do this. Now, they’re not gonna be doing the data monitoring, but we have to figure out who’s gonna be entering the records. Who are the appropriate staff people. And how will we change this culture of engaging certain people to be updating things and nuts? And maybe I’m trying to think of how to phrase it. It’s a problem to solve. So right now, too many people have, uh, have the privilege of changing data. So I don’t know, something as simple as one person puts it in his avenue. Another person puts it in his A v e period. It’s gonna be a simple Is that a problem? That’s the walk in the park one. It’s more like people who don’t enter or entering. I guess that’s it. Like people who aren’t entering it or aren’t being careful enough, you know, abila like spelling misspelling the last name that’s you know, which I’ve seen. And so you know, that’s that’s a really serious one. Or like I said, you’re not entering it or not linking it appropriately to the right organization. And so it’s it’s lost, not entering conversation Well, that everyone is supposed to do. But yeah, as far as putting in the records. And so we It’s common, I think. What’s theorems that you have when you started? You let everyone do it and sort of see how it goes. And so we have to backtrack a little and say we need a little more quality control and so that’s real governance. So there’s a tension between having enough people to get the work done on having it done at a high enough level of quality where, you know, we’re not rife with ever. Yes, There you go. Okay. Well, yeah, but all I do is identify the problem. You gotta come up with a solution. Yes. Straddle that fence and I’m gonna engage the governance team toe Help troubleshoot this Of how we can identify. The staff were not gonna hyre admin staffs of somebody. We’re not gonna hyre new admin stuff. So it’s gonna be somebody who has another job that’s gonna have to do this, and they’re gonna need their health. Okay. Policies also go to things like security practices. What password, Man Policy. What’s the policy on what devices allowed to connect to our network? What we love to do and not do with thumb drives? Soto have to know that I need to have just the security policy and to get some advice on what should be in it and making sure you have it. And then is part of it when you talk about security. Reminded me of your colleague Jordan McCarthy. Oh, yeah. It was on the show in January. Yeah, talking about keeping your data, your data and your sight secure in 2019. That was, you know, Jordan from taking back. Okay, Yeah. He leads our security practice. Okay? And he can tell you about security in ways that multi authentication sign on anyway. So policies can also go to things that go beyond security. What’s one year? Lots work from home. From what locations. Are you allowed to work? And what happens when the remote employee lead? Well, first of all, who owns the tech at the hardware that they’re given and what happens to it when they leave? And what your policies around, how you recover machines were leaving a white remote machines? Were they supposed to store it in their home? Is it okay if it’s just on their desk or does have to be under lock? It could even be some like a clean desk policy so people can’t walk by and see confidential information if you’re not. Presidents actually tech policy, but overlaps because that’s the concept of locking a scream when you’re not in front of it and having a password. That old story that Steve Jobs used to fire somebody if they grab their apple phone and didn’t have a screen lock on it cause he didn’t want people seeing information about their products under development. Um, all right, so I think there’s a lot for your committee to be busy with. Sure one meeting a month is enough. You want to get you know what it is? I thought of twice a week I was able to entice them to do it more. Right. Okay, okay. Things that we talk about is the committee is also part therapist. People bring baggage when it comes to technology. They’ve had bad experiences with prior rollouts, either at this organization or elsewhere. They’ve heard rumors of somebody using this system you’re proposing to use that didn’t go well elsewhere. And so you have to kind of coach you’re alluding to. This is a change, management things. A big part of it is them giving people in their in their teams that they’re working with a chance to express their fears on, sir in doubt and kind of work them through that in advance. So why the time the zsystems actually getting rolled out? They’ve kind of heard the concerns, ideally, done something concrete to address them at a minimum, make him felt hurry, but ideally shown them how That’s Yes, that was true before, but here’s how they fixed it. That’s kind of the best way to allay fears. To say it was true. And it’s fixed, but not always that easy. Eileen, you’re running a committee, so I’m gonna give you the last word on moving your plan. forward to committees that work. What would you like to wrap up? What would you like to leave? Would you like to leave people with? I think it’s really essential to have the committee’s. I know that seems like a very considering we’re doing this thing. Inconceivable that metric doesn’t mean when you think it means. Um, Wes, I like to start furthest away. Why do we need this topic? Why do we need this session? Um, metrics which drive a lot of decision making in charities across the country are used improperly. Metrics are used improperly. OK, Quite often. So you have. You have a metric, uh, that tells you something. And if you don’t understand how that’s being used, it is going to be used incorrectly. Context matters. Okay, West. Anything? I’m sorry you want I’m sorry, Kirk. Anything you want to add to that? No, I think really, The what we’re trying to do is advance the sector past metrics that have been used for decades. Two things that are more robust and Maur accurately reflect what we’re trying to do with it, which is decision making to better fundrasing. Okay, so tradition is often a mistake made more than once. Right? Okay. What is your shorts? A T shirt related to this topic. My shirts wearing a T shirt for those who don’t have the benefit of the video wearing a T shirt. What’s the context of the shirt. So So it’s Ah, it’s a little data joke. And it says there’s two types of people in this world. Those who can extrapolate from incomplete data. OK, that’s clever. All right, way have an answer to the president. Because the characters Ruben Ruben Wright Ruegen. Okay, I’m top five for both of you. Neither one knew. Count. I don’t think I knew that wasn’t an all right. All right, All right. Um okay, so we need to take a fresh look at fund-raising metrics. There’s a lot of mistakes being made. We need to correct things. Can we go into detail about what some of these mistakes are? I’m sure we can. Sure. So So when we get started, when we did this talk, I mean, I mean, part of it was really to find out what individuals in the audience tend to measure and really talk about those measurements and whether the worthwhile. But of course, we had our own examples. Top one being average gift. Average gift is one of those metrics that is used everywhere. And it is quite often an incorrect measure For most of the things that we try to use it for okay. Is that deeper than because averages skewed by out liars that I mean, that’s the main reason, right? So So because of the out liars, we’re using that. But But then you know where you would go to medium gift? That’s right, Median. Or you know that we talked about other ones, like trimming the average or using a winterized average way. Got jog in jail in radio for sure. You got to find this so so winterized average effectively. What you’re doing is you’re taking an outlier value. Um, and you’re you’re winterizing it. Basically, what you’re doing is you’re saying so. So take $500 for example, anything over $500 you now count as $500. So you’re taking the average and you’re basically acknowledging that, Yes, there are major gifts, but I don’t know what those major gifts they’re gonna be year to year. So you’re including them because they’re important account. But you’re not including the size of that. Yeah, the magnet, right. Counting them as a data point. Correct. And how do you Is it too technical to explain how you decide at what point you cut off and start wins arising. There are a lot of different ways, some, some arm or robust statistical means. Some could be just intuition going. You know, we’re just get cut this off in 1000. But either way, you feel that’s more accurate than average. Absolutely gift. Absolutely. Okay. It’s certainly more predictive on when you think about average gift. Uh, one of the reasons why we really care about it is, let’s say you, as a fundraiser, are being asked to raise average, get by 10%. There’s a couple ways you can go. You get one astronomically large gift and be done so that way. And we like, we like to call it the Brute Force method, which is under the Giant with a a big rock. He’s gonna he’s gonna course one person to make one large gift. Okay, Another way to do it would be to get your entire cohort to increase the size of their gift by just 10% and we call it the masterful way on, and we’re you know, that’s that sword play. The last way isn’t good for a charity. And if you took all your small donors and just eliminated them from your program. You’re giving up a lot of money. Your average would rise substantially. Hit those low wallet that low wallet. Quadrant him out. Eliminate the Miss donorsearch way. Call that the inconceivable method Inconceivable met the inconceivable method. But you know where we see this and fund-raising is stuff. Did you raise the average gift? Yes, I also saved money and direct mail. That’s right, well, and we see it quite often with retention rate, right, like there will be organizations that try to raise retention rate. Okay, I’m sorry. I’m hearing this for the first time. Say that again. I know it’s simple, but you got to say it again. So if you want to raise your retention rate, we know the first time ever. Really low retention. So cut off the equity. We know it’s only 25%. Yeah. Stop inquiry. Right? And so is that the right thing to be measuring fundraisers on? Okay. And fundraisers are literally measured on that. Yeah. Yeah, attention. Okay, what’s better than what we identified? What is better than retention rate? It’s not necessarily what’s better, but it’s It’s more about segmentation or or developing cohorts. Right? So we do want to measure first year donors separately from the rest of your database, and you might even want to separate further in terms of multi use your donors, those who are lapsed so on so forth. Okay, okay. This is fun. This is fun. Let’s identify some or another one that’s miserable. Been around too long. Well, not not valuable. Well, part of the problem, too, with some of these is Sometimes they were put in in other formulas for other metrics. So we talked about lifetime valuers estimated lifetime value S o f p fund-raising effective in this project defines estimated lifetime value a very particular way, and it uses average gift in the numerator. And it uses the attrition rate, which is based on your attention rate in the denominator. So and so So, basically, you’re finishing This one is bad. So So you’re overestimating your average gift, right? Because because of what we talked about before and you’re underestimating your attrition because you’re not counting your first your donors and so your lifetime value looks really big. And the problem is, when you’re using that to decide whether you want to acquire Donor comparing it to the donor acquisition cost, you’re going to believe you’re going to make more money than you will. In fact, you could believe that you’re making money and you are, in fact, losing money. Yeah, Yeah, it’s inconceivable, right? Exactly. All right. All right. This is very good. Um, let’s not. Yeah, um, we got others. Another exam is just what the session was. Examples between you brought some and the audience contributed. Was that the whole session? Effectively? I mean, we started talking about metrics in general, on dhe some good, some Something’s no like the importance of knowing the difference between the leading metric and a lagging metric. All right, we have to go there yet. Can we Can we do another dinosaur Metric? One more dinosaur matter and we do one more before we go to leading versus lagging. Mmm. When maybe you got one from the audience that you remember. I didn’t think. Now there weren’t a lot of dinosaur metrics on there. I think when we went through them, it was Maur is more talking about. What are they used for? And are they the right metric for what you want? Okay, way covered that. I think we way hit the main ones, like overall retention rate, lifetime value, an average gift, all of which are used to make business decisions. Uh, there are other metrics, I think, as you start to dig deeper, that may or may not have good effect on decision making, but they’re not used ubiquitously. All right, All right. So we hit the big three, we hit the big three. Okay, let’s go to leading versus lagging. So, what’s what’s the, uh we need to understand what the difference is. So go ahead. Explain it, Kirk. Sure. So so a lagging metric is effectively something that you learn at the end of a period of time. Where is the leading metric? It’s something that is changeable over time, and you can use it to you when you look at what it is. You can then make adjustments to it to get to, ah, better value, and then they will help inform that legging metric. So a really good example would be the number of donors you have at the end of the year. That is a lagging metric, right. Uh, so how do you find out how many donors you’re gonna have at the end of the year? Well, if you know your acquisition rate, you know how many people you’re you’re tryingto you attempt to acquire. And if you know what your retention rate is, knowing how many donors you had at the end of last year, then you can predict what the number of donors are going to get than the end of this year. So then you can adjust things. Do you do make changes to your acquisition rate or how many people you’re acquiring? Do you? Do you embark on stewardship ventures, money retention to retain donors so you could actually make adjustments that way. Okay. Okay. Um, why do we need to know? How does this fit into the bigger picture in any different way? Or this is just leading versus lagging this. How does this help us? Overall? West? Yeah. You always want to be able to walk back your goal. So let’s say, are the fictitious charity that we’re using today. It was a fire. The fire swamp trust. Okay. And the fire swamp trust is saving. Rodents of unusual size is also far a argast want from also from Princess Bride. Okay, so they needed to raise $100,000. So to get to $100,000 on they wanted to do this using mid level giving. So gifts of 1000 to maybe $10,000 in order to secure those we know. We know some things. We know that you have to talk to donors and you have to move, take them through moves, management or a pipeline. So what’s a good leading indicator and figuring out are we going to be able to reach $100,000? Well, we know that we need to have people to actually talk to donors, and we need donors to talk to, Uh and we have a lot of metrics in our history that say getting someone to qualify if they’re in my portfolio is about 25%. So we have some conversion rates between our stages on. We know that it takes about five actions or five interactions with that donor to move people through each of the different stages. So a leading indicator in getting to that $100,000 would be having 20 donors to talk to and taking 100 attempts to talk to those donors will produce one gift. So that means that if if you walk that back, this is where we we like thio abuse. Leading indicators. If you walk that back, you know that if the gift team isn’t taking enough action, that that needs to be adjusted because you will not hit your target. And that’s how we like to look at leading and lagging Lagging would be how much money came through the door today. In this particular case, context is really important. Could do it like week by week, and absolutely you should in fact you have to, because that’s how you’re gonna know whether how you doing time versus goal? Sure. And whether you need to, in fact, walk back and change one of those variables that once you have control over. Exactly. Okay, Okay. Leading versus lagging. What else we got? Well, I mean, we did talk a little bit about the future, right? And in terms of, you know, we’re at this point where we can do a lot of this manual work in terms of figuring out what are lagging. Indicators are figuring out what our leading indicators are. But what what’s coming in terms of technology in terms of how processes air computed and and what will that look like? And kind of How do we get there? All right, we’ll talk about it. Well, um, I’m in the business of machine learning for charities. Um, we’re doing a lot of leading indicator work on making using those leading indicators to predict what a donor will do next. That is one good example of what the future may look like around a prediction. So when you think of what are the variables that you’re measuring thio, maybe it’s proprietary. A couple happy to share. We have about 75 variables way we don’t have time. Didn’t they fit into three transactions? Eso previous donation is obviously one of the biggest predictors of what will happen on, and that’s not new. That’s that’s old news. I would say your best customers. Your most recent customer. I learned that in the eighties you have information about a donor, which would be, you know, Tony D’oh! Do you care about this organization to attend events? These types of things where you live economic status on then the last piece would be Theo interactions between you and the church. So those three pieces together allow us to be pretty predictive on what’s the value of your next gift? What your likelihood to make that gift on. That’s one example of what the future may look like of in the charitable sector. There’s some very interesting things happening around. Kids help phone in Canada. They are doing sentiment analysis the organization kids help phone. Okay, great organization. They help at you at youth risk krauz at risk Youth. Thank you. In crisis I am listening. You’re testing me? Yes, I waas you passed So the sentiment analysis that will predict if a call needs to be escalated. For instance, is this a very serious call? And they can do that in real time because computers can absorb more variables. Any human on bacon do that at scale. It sort of automate sort of that intuition around using metrics. So we use metrics to inform our decision in inform for good decision making an intuition. Computers could do that at scale now. Okay. Okay. Um, you had something in your description that said, uh, recognizing data. That may be problematic for some metrics. Did we talk about that data? Well, Rita points that might be that comes around, saythe out liars with average. All right, so that’s gonna throw it off. Okay, way learned that yet? All right. The lights have gone off in, uh, in the exhibit hall. Uh, and he’s 19 ntcdinosaur non-profit Radio perseveres never actually have our own lights. You shall survive long. They don’t turn the power off. We could still record, and we could still see each other, So non-profit radio perseveres. I’m not sacrificing a 30 minute segment in 18 minutes because the ambient light out okay. Um okay. Integrating better analytics into your organization’s reporting. Better analytics for your accusations, reporting move. Kind of that subsumed it, Really? And everything we’ve said, Absolutely. That’s pretty general one. But you’re holding out on us because we got more time together and you do the 75. We’ve only done, like, 17 minutes and you get 75 minutes with the view up for the for the NTC audience. So what do you not giving up? Well, I’ve got a German name, so I’m efficient. I’m going cheating, cheating of radio listeners. I’m not gonna have it. So what else did you talk about? Or maybe talk about in more detail that you haven’t yet revealed here? So what we did is we, uh the audience gave us a number of metrics very early on that they used to measure. And the nice thing is, we got metrics from all sorts of all sorts of business units that aren’t necessarily fund-raising. So, you know, we talked a little bit about, you know, impressions and click through rates and things like that. From a marketing standpoint, there were a few few that were very much program delivery, So people were talking about you know, the number of unique clients that they served or things like that. So what we did is we We spent some time going through some of those metrics and really talking about, you know, what is this measuring? Is it a leading indicator? Is it a lagging indicator? Is it both on dhe then? Going through that? Okay. So unless your host comes up with a 20 minute well, 10 minutes worth of variables that metrics that I’m that I’m preserving and committed to and then you analyze them rattle look well, well, we I mean, we we were, Unless that happens, if we one good example. Actually, I was I knew something. Would you dug enough? You’re holding out. But I’m not giving up. There’s nothing more to talk about. It talk about. Go ahead. There is S O. The audience is a little more varied than we expected. We thought it would be Omar fun fundez rating focused audience. But there’s a lot of operational folks in there. Uh, and that was intriguing to me. And we heard a number of cases where they were tracking like, number of days we have of operational funds in the bank was a metric that they looked okay. So let me give me, give the uninitiated a shot at that number of days. Number of days, days of money we have in the bank. Never heard that metric before. That sounds pretty granular like hopefully, it’s hundreds. No hope, the numbers hundreds of days. I was getting the impression it was not 100 today. Oh, maybe this is an important one. I mean, it’s like six. Well, first of all, that person needs to be networking for a job. A tte, the career center. Aaron NTC. If it’s six or below number of days, I don’t know, something just sounds weird about it. But But if you’re a tiny organization, maybe maybe this is keeping the lights on. It’s hard. I mean, from a business standpoint, it’s really about your cash flow, right? Like if we were in the for-profit business world, what we would be talking about is, is what is our cash flow? And and can we maintain it right, So so absolutely. It’s a really interesting stat from from a a charity Stemple, and she’s got such a scarcity mind to it. But if you’re in that. But if that’s you, yeah, all right, I can’t really get into controller. That’s looking. Oh, OK, yeah, yeah. As opposed to the fundraiser, right? Yeah, that’s the person who should be getting it right. Looking for a new job. If it’s the fund raiser knows that it’s 6 30 you get you’re in deep trouble. If anything, it’s a good good thing for somebody to be looking at. It’s just a matter of who. Hopefully that same organizations looking at receivables. Sure, we got We got this number of gifts in the pipeline, and typically these. This number will come through from our prospect list. So as far as you, as as we dug in a little bit on this indicator, which the number of days left is, in my opinion, still a lagging indicator, it is not a leading indicator. It is just a yard marker to say. How much time have we got left to make that a leading indicator? We then need to know how is that changing over time, for instance, so week over week, month over month, year over year, how how’s your cash flow or your days left in the bank changing over time. So if every day you look at the stat and it is still six days, then you can expect that this is actually reasonable case and that you have regular money coming in and you need to then keep walking back to get to the point where if you miss a day of doing something important that you know about it because six days from now you don’t wanna have to turn out the lights, right? So that is the exercise that that we preach about getting to those leading indicators that are your business drivers. I think one of the other important things I mean, I mean days left to somebody to some degrees is a bit of a leading because because you kind of have some some semblance of you know is the time to panic. Yes, it is. Um, and we talked about how context really matters in terms of leading indicators and lagging indicators, right? So for a stewardship person whose job it is to retain donors, retention rate might be a lagging indicator, right? They’re going to do a number of stewardship measures like, how long does it take to receipt and thank a donor on there. They’re going to try to adjust those as they go through to try to reach a good retention rate. Whereas a development officer might use retention rate to determine how many donors that there will be at the end of the year s O. So, depending on the context, depending on your job, what might be a leading indicator for one person? Maybe a lagging indicator for the other. Okay, I got your Yeah. I can’t really, uh, do a follow up question. But I understand that context matters absolutely the exact same number. Yeah. The last the last topic that we covered off was around cohort. And we haven’t talked about cooperating with you yet. Okay, s So I think I think it’s a good topic. Okay, courting is that we just have, like, two minutes left. Oh, no. Oppcoll super important cohort, please. The most important thing. All right, go ahead. Uh, you need to group people together. You know, birds of a feather segmenting segment here, Eddie would ntcdinosaur birds of a feather, right? Whether it’s knitting or stamp collecting and and that that becomes the basis of all your metrics and you only want a cohort to the point where, uh, you can still use it. So you can You can create too many segments on and have an unusable amount of data s o. You can’t consume it. You can’t produce on it like specific marketing appeals. Andi, we talked about using gift type. How someone was acquired. Eso a monthly donor has very should not be in the same cohort as a one time gift donor and a lot of these very basic things. Uh, but setting up your cohorts the right way so that their operational and usable and predictive eyes key. And that’s what I’d summarize in one minute. Okay, Okay. That was an excellent summary. I was thinking of, You know what would be a worthless cohort since we’re talking about bad, bad, like dinosaur data? Bad data. Um, age. Uh, I had some valid thoughts, as you were as you were talking. Explaining it, um, age could be, Could be a valuable cohort, or it might not. Right. It might not mean anything to average gift, but it might mean a lot to, um, potential donors to the plan giving program. Well, it might not mean something in particular cases as well. Like you might have a case where let’s say you’re an international charity and you find that certain American donors react a certain way to two things that you do. And donors in a different country who seem to have the exact same profile work completely different, Right? So So sometimes you’ll find that cohorts work in some places and don’t in others. So really, it’s about repeated testing and really, really looking to see what works in what cases? Okay, okay, West. I’m gonna give you the wrap up to this. Inconceivable the metric that does not mean that metric does not mean what you think it means. What do you want to leave people with, Oh, care about your metrics and always walk them back to their source. How, like, why’s that metric important? Take every step, break every step down and go right to the source for that leading indicator looks with leaving. Look for that leading into court indicator. We’re kicking off our day three coverage is the final day of the convention, the conference and we’re coming to you from the conference from or Portland, Oregon at the convention center. So it’s a conference in the convention center. Make that three beginning of the beginning of the ending day. Colleen is seated. Closest to me. She’s a senior digital strategist at Firefly Partners. Jimmy McCabe is senior digital producer at the Center for Reproductive Rights. Colleen, Jeannie. Welcome. Thanks for taking time on Day three unconference. How’s your conference going Going? Well, uh, Day three is always a little hard ones. A little tired, but hanging in a little bit. Have you done your session, then? Oh, yeah, it was yesterday. Thank goodness. Okay, that’s why we picked today to talk to you. Okay. I think that’s why um so your your topic is let your day to do the driving Google analytics and optimize for non-profits. Um, Jeannie. What? What was the reason? Why do we need this session? What are non-profits need to know? Big picture. We got playing time to go into the details. Well, how many do you want to answer the big picture? Because you’re the architect of our presentation. But I will. I will tell you what the center uses, um, data to how we use data to make decisions. Um, I can’t speak for other non-profits. That’s what that’s all. Okay, you are overviewing the headline. Yeah. So you know, our session was really focused on as the title says, Let your data do the driving. So we told a story about you know, first, how do you get good reliable data in Because, you know, that’s really the fundamental steps Way walked folks through some of the things about how to set up your Google analytics to get really actionable data and get to a point where you can trust your date up. Then we focus our middle section of our presentation talking about how do you interpret and understand what are some of the right reports toe look at, you know, not just sort of looking at numbers and pages, but really understanding what’s going on in your digital ecosystem. And what can that what story can that data tell you? And then ultimately, what do you do with it? So not just getting the data and looking at it, but then devising a plan for testing and optimizing. Okay, um and these are this is using Google analytics and Google optimize. Yeah, it was really fascinating that I would everybody in the room at our session yesterday. Use Google Analytics. All the hands went up and maybe a handful raging for 45 folks we’re using optimized, Which is that the final piece of that puzzle of getting the data, understanding it and then using it? Okay, so we’ll spend a decent amount of time on optimized since that sounds like that’s what people are at least familiar with. Are you Are you familiar with Google optimizer? Should we should be back up and explain it a little bit? I am not. You want to do an overview of optimized? We’re gonna let Let’s not go into detail. Now we’ll get to it, but tell us what it does. But what optimizes the tool that Google rolled out not that long ago that allows you to use a visual editor to basically run a be creative tests on your front end. So in other words, if I have, if I want to know if this picture that picture performs better, I pull that page into Google optimize. I send 50% of my traffic to the page with this image and 50% to the page with the other image and Google optimized reports back on your conversion Thio, you know, let you know which one is performing better. Okay. Does that make sense? Yeah, and it’s a new tool. Or roll that out. I can’t remember. It’s recently free. Used to actually be a painful. And Google within about the last year have really open it up as part of a free sweet. So, um, you know, especially for non-profits Google Analytics 100% free. Yeah, you know, optimize that natively integrates with 100% free. And then even when you roll in, you know the Google ad grant in that part of that ecosystem. It’s a really powerful sweet of free tools. So the son of reproductive rights uses all of those Google tools. We have analytics, and we run AdWords advertising or they call it Google Ads. Now, I think with our Google Google grant, and then we recently started using optimized to try to up optimize literally, are our donation pages. Specifically, we’re not seeing the conversion we want, all right, and we’ve had a couple of panels on Google ad grants or Google ads. I thought it was called that grand, so I’m not sure, anyway. Michelle Hurtado, the head of whatever it’s called. Google was here. But I just learned through the content of the conference, I learned that they had changed the name from AdWords to Google ads, which so, Iet’s Google ads with grants. So if you’re a non-profit, you can have a grant. Right? So that’s $10,000. Okay, We didn’t do a session on that. Okay, we’re done with that now. We have yet, And like I said, we have the head of Google and grantspace Google ads. Way still don’t know the head of a co-branding problem is that they do. Yeah, well, I introduced her as something, and she didn’t object. So whatever the hell it was, it was right at the time. If it’s changed since then, 24 hours. All right, let’s get focused on what works. Great. Okay, you have some Now. I was just drawing from your session description. You have some best practices for for analytics and optimize Okay on. Do you have some Google Analytics terminology? Sure, if needed. Okay. You know, But then Colleen, you kicked us off with trust your data. What reports to look at and then testing and optimizing. So we got plenty to talk about in the next 20 minutes, right? Okay, Okay. Not a problem. So let’s start with some of the best practices for for analytics at Lena’s. We’ll weave them together since they they natively integrated analytics and optimized. Jeannie, why did you have a good idea for a best practice for either analytic list? Like a list of about 10 way? Don’t have our notes in front of you, but I can remember most of the top to the top three or four. What do you like? Well, I feel like it’s a little hard to explain without looking at it, but, um uh, you want one best practice we talked about. It’s setting up multiple views in Google Analytics. So, um, you have the ability to set up basically a test view, um, and then a mass review for your data. So it’s kind of like having a staging site on productions. I, um and we use views at the centre Thio create separate analytic views for our different language sites. So we have, um of you. We have our main website is reflective right side and Google Analytics. We set up a view for our Spanish pages are Spanish site, which is the same you are all about to Spanish language. Um, and then our English pages that we have a master view, which which combines all of them. What is Analects do for you on those two different pages? Well, with a view you’re able to then see, you don’t just isolate the audience for those pages and see where they’re coming from and what they’re doing, as opposed to, you know, having them all mixed up right away. The numbers being aggregated specific slice. Yeah. Okay, Colleen, a practice past may be the one optimized aural analytics. Yeah, as you mentioned, you know, I kind of went through our top 10 checklist, but I think the most important fundamental piece is having your goals and your conversion tracking set up. You’re not really going to be able to get valuable data and look at those reports and understand your r a y or, you know, run meaningful experiments without having that measurement in place. So, you know, our advice to folks was Look at what are the most important calls to action on your site and make sure that you’ve got goals that are actually configured in your analytics to track line to those those calls. Action s O for the center for Reproductive Rights. For example. You guys, um, you know, focus on email acquisition, tracking your donations within your analytics and getting that actual transaction data. Um, I think those are pretty common to toe lots of folks and lots of non-profits. Also the action alerts on your site, you know, Did someone actually complete that action? Right. Right. And then, Jeannie, I know one that’s a little bit more unique to you is actually tracking pdf downloads as well. Yeah, we have a narc way. Have extensive archive of publications, but also case documents and, uh, legal cases. Yes. So this interview, we’ve really introduce our Yeah. Since then, everybody writes, we we do a lot of litigation in the states, and we have for 25 years. So, um, we have ah long history of case documents that you can access through our website, and we don’t really know who’s engaging with them without setting pdf way. We set a goal and Google Analytics for pdf downloads, which is applied to those dahna. Pdf documents are for all of our casework. It’s hard to explain, but it was understandable. I think there’s there’s lots of you know, of those conversion goals that are common to any organization. I think the other you know, Big One from that Top 10 checklist is making sure that cross domain tracking configured in your Google analytics, which is a little bit of, ah, you know, obscure concept. But basically most sites you’ve got your primary domain, you know, reproductive rights dot or GE. But your online forms, like your donation form of your action alert, probably live in a different domain that’s hosted by your tool provider. So when someone comes to your website, you know that’s registered as a page, you and your Google analytics. But then that user clicks that donate button. They’re going to that domain where that form is hosted. And if you don’t set up that cross domain tracking analytics is gonna count, that is two different sessions. Oh, okay, so it’s a big thing. We’re, you know, Yeah, getting that fundamental data, make sure it’s right and make sure you can trust it. That’s really, you know, get your goals in place, make sure that you’re tracking configuration is tracking her whole ecosystem. Okay, I got one practice, but wait, I would like to do one for optimized. Got anything for Google? Optimize. I mean, that’s what I was gonna mention. I pee filtering, though, for Google analytics for us. Just one more quick note. You can, um can filter out from your mess review and Google Analytics filter out traffic that’s coming from specific. I p s like, like your own office. Perhaps eso are all of our legal assistance use our website extensively to do legal research on our cases. And so all of that traffic would be, you know, would show up on Google analytics if we didn’t filter out our own I p address. So that’s an important one. Google optimized. No, that’s it is there Are there really best practices? I’m just getting used to using it. And it’s really actually quite simple. Like the Google Analytics is super complicated compared to duvette optimize Google optimizes like a tool like I don’t know, it just feels really easy. And I almost feel like how are the best practice? Well, how would you answer that? That’s encouragement to use it. Yeah. Yeah. Do you have a best practice way could move on. We’re not gonna believe this thing. Yeah, I just think. I mean, I think it’s interesting because they do work as a suite of tools. So once you’ve got those fundamentalism place for optimized army for analytics, you can really layer on top, starting to use optimizing really smart ways. Okay, so, optimizers much simpler, right? I think aside from the use of it, the one thing that you know before you before you make an experiment and optimize the one best practice would be like, have a thesis have a plan. Um, you identify an issue that you wanna fix or you know, you want to improve conversion on your one time donorsearch. What do you think? You have to, you know, kind of have a thesis of like, Well, what do you think the issue is that it’s causing conversion to be low on what might make it better and make a hypothesis. And then, um, you know, do your A B tests and see how it goes. But I have a plan to just kind of willy nilly test this or that. You know, have a strategy. Good advice Okay, time for our last break turned to communications, PR and content for your non-profit. They help you tell your compelling stories and get media attention on those stories to help you build support. They do media relations, content marketing, communications and marketing strategy and branding strategy. You’ll find them at turn hyphen to DOT CEO, and we’ve got butt loads. More time for Google Analytics and Google Optimize. Let’s let’s go to reports. You mentioned that Colleen is one of the one of the triumvirate of your urine. 1/3 of the triumvirate of your your presentation. Which reports Do you like it? And another reports that you find in your clients paying attention to that aren’t really ones they ought to be looking at. Welcome to say, Don’t do this as well. So when it comes, understanding the reporting inside Google analytics to figure out what I should be testing, I always, you know, kind of tell the story about inlets. Could do a great job of telling you who’s my audience, right? There’s a whole slew of of reports in there that will give you a breakdown. A demographic information show you geographically where they’re coming from My other favorite report is really spending some time on your mobile report and understanding how much of your traffic is coming from desktop vs mobile devices and tablet things like that. So you know, there’s that whole suite of report that can tell you who is my audience, right? Jeannie? Were some things that you guys have learned. Maybe even from looking a little bit at those reports. First, we are looking at audience reports while I look at the audience reports and g et to see, um, what countries people are coming from, where a global organization And so um, we have We have regional offices through Latin America, India, Africa, Europe and I looked to see what countries in those regions are visiting our sight. See what’s interesting to them. Also, what languages people speak to visit our site. So that’s all an audience demographics. Okay, if you’re if you’re national or regional non-profit, can you get the same breakdown by state? Yeah, you can really drill down there. You can see a global map. You can see a country specific map. You could see a metro specific and even drill into like a zip code goes down does. It s so if you’re a local or regional and you want to understand what counties a lot of my traffic is coming from, you know, it’ll drill down to that. You This is a fundamental question. But do you You can figure that in Google analytics, or is that part of the authoritatively part of the reporting in analytics? So you configure your analytics, and then all of those reports are available to you, and they got some really great data visualizations and really easy to understand. Okay? And this specific report is called, What? These are all in the audience section, and that’s specifically the geographic report. Okay, another one. Really? Well, I was really the real time reporting. It’s fascinating to me. So Google who wanna would accept the option Thio you’ll see on the side real time reporting. And you can see you can actually see visually who is on your website at this moment and, like, drill down into, you know, New York state, like where you pull them up, get your email a little stock ary, I think. But I love it so you can see visually where you know visually, where where people are accessing your sight from right now. And then you can watch where they go on. You’re saying that’s called real time. Real time reporting? Yeah. What section is that? Real time. Let’s go. Okay. Yeah, I think the other the other part of you know what before. What do you do with that? What do you do with that? No, I don’t do anything. I didn’t like it. I don’t do a lot with it. You know, what we were talking about yesterday is real time reporting is actually a good way to test that. All of your pages Air firing the tracking tag. So, in other words, like you can use or you could do-it-yourself. Why? So you can hone in on your own person, right on real time reporting. And, you know, on this, you know, on this browser over here, you clicking around to different pages and then you can see that those pages air firing and smart I still get goose bumps when I see that the web just works that fast. E I still doing? I still do. When? What’s one? I like the check. Just Oh, I mean something so simple. But it just amazes me still, because I didn’t grow up with this. I mean, I know I know it exists, but it’s so basic. It’s embarrassing. But I’ll say it. I’ve embarrassed myself. Falik times on this show. Nobody listens to it anyway, so it doesn’t. Nobody listens to this show, so it’s just gonna be the two of you. Um, my dad, my dad even stoploss you make a calendar entry. I could do a count on my desktop on Did I go to my phone? And there it is. I mean, I think it’s amazing that the damn thing works that fast. I mean, I know it’s just incredible or you make a mistake in your credit card, and it’s like it’s instant. You’re trying to buy something instant invalid. Invalid credit card number. Check. Your expiration date is invalid. And how does it How does it cross check their facts like watching me real time and put the wrong digit, and it just gives me a chance to say it’s a hit. Enter and then it’s like it just knows instantly. Indication before, right? No. Okay, so say I still I still get amazed that planes flying. So that ability. That’s like suspension ideology. They don’t understand my things. I don’t understand. I don’t really know how the calendar entry goes from my laptop to my phone instantly. I know it. I can count on it. I don’t know how it works. The access database, don’t you? You ruin the charm of the web for me. You’re ruining it. You’re killing it. Don’t want to know about databases. Table more reports. One of the report’s due. Like Colleen, I interrupted you was interrupted for a worthless digression. Listeners are customs are our list. Well, if we had listeners, they’d be accustomed to my would be familiar with them right now what we’re gonna say, You know, you could spend all day kind of nerd and out or being big brother, figure your audiences starting a neighbor. Then there’s the whole section of reporting of understanding where they’re coming from, which kind of really gets into that our lives. That’s critical. That’s really where the referral sources Yeah, acquisition is the section and Google Analytics. You want to look a little acquisition, huh? Tells you what you are elves they’re coming from or it’ll give you a breakdown of like all the channels, so you can see right next to each other. Who’s coming from social media? Who’s coming from email? Who’s coming from organic search versus paid search. But you can drill in then and see what Web sites are coming from. You know, if they’re coming from a direct link, where did that directly come from? And then you use what’s called UT ut m familiar with the way eso we talked a lot about way we talked a lot about you. Tm codes in our presentations. People want access that information online. We have to play with the art I will trying to very succinctly. But, you know, I’m kind of I kind of ramble. So maybe you have a T l d armors. You know, when it comes to you, T m’s, I say, You know, uh, analytics is gonna give you that break down of channels, and it knows and does a good job of understanding that it’s coming from social or it’s coming from direct traffic. But Google doesn’t know on its own that it’s actually coming from email. So there’s a little bit of extra work you got to do if you want to track your email traffic effectively, and that’s those UT M codes that genies talking about, which are sametz tre parameters that you add on the end of your morals in your email that you send out What is your team stand for? Do we know? Is it from Universal tag Manager? But the codes And you know, actually, Google has it. This is this is in the system For years that I’ve been using you. Could you go search whatever you are, you are all generator you TMU Earl generator or something. Right now it’ll come right up and you can plug in like your campaign name, your source, your medium and the girl that you’re gonna be placing in your email or whatever and Google’s But all the upend, all of the parameters are variables to the ends that you can get your tracking you, Earl, you could drop in your email. It makes it really easy. Okay, so I think the other important thing about it, it’s really great to understand where your tactics coming from, but it becomes even more powerful when you combine that with those goals and conversions. We talked about because then you can see not only how much come traffic is coming from social media versus email, but how much of my raising from those channels how many people are actually taking action on my site? Maybe Social Media does a better job of getting people to take action alerts and respond online actions. But email does a better job actually getting people to donate. So having your conversion data next to that channel data is really sort of where the power is that I think the opportunity to find out what maybe not working or what’s unexpected. Where do I want to run? Some experiments and some Tyson optimized. So it’s about mining that data to really figure out what you want. A test. Okay, Okay. I used the report that I use the most. It’s just simply now we find out the one used the most Well, wait kind of working our way through the sidebar here. So we got audience acquisition. I was gonna start talking about content. Just another used most. Well, we’re going. We’re getting there we go. Which way, Jeannie? Now we know where they came from. Who they are now. We have to know what geological thought problem. Now we got to know what they’re doing on the site, right? Yeah, there’s these buckets. And as you can understand now, so they are You know, where they came from and what are they doing? That’s the site content. So I spend most of my time in St content reporting, which is seeing what landing pages people are coming in on. What’s the next page? They’re going to look at how much time they spend on certain pages. I look at, you know, it’s a page is getting a ton of use. Where did that traffic come from To get to that page? Um, so I know what the path Waas, um and I and I use it really Jin form or content strategy team. What content is of most interest? I look at fight search reports within there. I see what our top landing pages are every week. So we know if it’s something way, have some really specific, literally like a 12 year old, uh, reports, reports and documents that that get tons of traffic through Google search. And it’s interesting to see what people are interested in that we haven’t even we don’t even have updated content on the way. Can I talk to editorial team and say, Like, way need to revise that cerini to publish some new information on this subject. I’m gonna I’m gonna move us along testing, testing and optimizing because we just have three or four minutes left. So what’s, uh, what we need to know? Way just slide in our presentation that said, Optimize all the things right? No, but I think there’s there’s tons of opportunity out there, and hopefully you are mining that data to figure out what that is. But I’d say your donation form is prime real estate for testing, looking at and understanding what your top landing pages are on your site and what you can maybe test there to drive more action. What’s the right headline on that page? What’s the right imagery? What’s the right layout for that page? So, understanding from your analytics, what are those top landing pages and then identifying the elements on the page to actually run some 80 times, testing all different elements whether you have a photo or video with Dexter’s button color, all this? Yeah, everything. And then, in addition, to the elements on the page. Optimize allows you to do what’s called a redirect test. So if you have a CT A on a page, right, whatever, let’s call it a total. Okay, sorry about that. So you’re called action is donate right? But you wanna test, you know, one very different donate page from another day against another donate page. It’s not like a simple element changed. So you you can say through optimized like send 50% of the people who click on this button to this experience and sent 50% of this experience. And let’s see which experience performs better. So it’s a different type of test. It’s not just an element. It’s it’s literally using two different different experiences. Yeah, great example. Anyone who works in fund-raising has probably had the debate about what works better. Ah, form. That’s one step with all the fields on the page or a multi step donation form. And my answer is you gotta test it for your audience. There’s no there’s no one answer for everybody. Okay? Okay. Uh, was there another minute and 1/2 minute? Got about a minute left? What? Uh, you’re loving this No, it’s not among my worst injuries. Bottom third. You know, it’s valuable information. I’m just kidding. I’m just kidding. No. Good answer. Um, what, uh, what would you like to leave people with a guy like our son? And we got 32nd. Now that I just wondered. 30 seconds messing around. What? I’ll give it to you, Colleen, because you’re the You’re the consultant. Steven, you see the global picture of this? What would you like to leave our audience with? Yeah, I mean, I hope we did an all right job kind of painting the picture of how you get that data in how you understand it and then what to do with it. But I think when it comes to testing an optimization, you know people immediately everyone knows. And there’s doing that peace around a B testing in my email. And people understand the importance of testing their social media ads. But I think people all often overlook the importance of testing pages on your website. So I think, you know, with the suite of tools from Google that are all free again and really accessible and easy, you have, you know, the power inability to do. And even without help from consultants like, yes, we’ll be starting a Web site redesigned soon without your help, actually, and optimizing all the things you’re hearing the inside track on the client relations right? What was I talking about? I think donorsearch Tory’s for playing storytelling was actually story storytelling in jargon. Remember mary-jo argast maybe jargon jail Throw people in jargon jail. That was your charge. It was your concept. I hate jargon. Credit. I hate the word used all the time. I don’t want any. I don’t ever want to hear the word youth in everything because as I learned in broadcast journalism from Bill Torrey at American University. He said no one ever says, like I saw five youths running down the street. People don’t talk like that. No, this I saw you got five teenagers, five young people running down the street. But that was your first show and jargon. See, the, uh well, I made you those shows. She’s a major your clock. But look how Look at the comparison. I mean, there’s the 2010 show sheet is just like lines, right? And the 2019 is big paragraphs. Dense. We got more going on. All right. Scott Stein. I got your first, uh, Scott Stein. We first used your music on the September 6 2013 show That’s coming up nine years. Yeah, I know. I’m sorry. Wait. Coming up. Six years starts coming up six years? Yes, exactly. I agree. And ah, so that was And that was the first time we used it. And then your for your first time, live with us. Was the 200 show July 18 2014. Okay, 200. You’ve been here for every anniversary since. Except one. Yeah, there was one. I had to go to your apartment record, right? I think I was gonna be on the road or something. That during that during the live broadcast. So yeah, but I pre recorded way pre recorded cheap red wine and played it. I don’t know if that was the 3/50. It was like the one you’ve been on every anniversary since doing every 50. It’s fun. It’s really like a high. Almost like a highlight of the year I turned summer. I’m like, Oh, pretty soon we’re going to do the New York New York show. You think about just I love it. It’s fun because biggest for me. I worked in radio for years, and it’s like my only radio thing I do anymore. We’re gonna turn Scottie. Alright, cheap red wine. This is the song that I licensed from you in 2013. And of course, we only sample of 10 seconds before the vocals. You know, Uh, so I always wanted it. I always want you to play it live. Yeah, and full. And so, if anything you want to say about cheap red wine, I don’t know. This song is older than the show. Uh, comes from a record that it did back in 2009 10 years ago. And I think the song was had already had it for about a year before that. But, uh, yeah, it’s Ah, it’s been really fun. Thio here. It used in this kind of context, So happy to do it for you, son. We’re enjoying this summer. It’s not. It’s not so hot here. So we’re having fun here, And, uh, I’m working with my partner, Aaron bradrick and Cindy latto. Actually, who’s the director of the master of masters and science of the non-profit management program at Columbia University. Designed a course for the program that we’re really looking forward to doing that. So does that mean you’re gonna be in New York teaching? It’ll be a program on sort of a business law issue for for non-profit professionals programme A programme? Oh, not just Of course I was I was minimizing it. What would be like a top topic in that in that class for non-profits that they would need to know about what’s what’s a top 10? Things like public private partnership collaborations and kind of some of the legal issues that may arise in those type of interaction. All right, well, you let us know when it breaks. Gene, you’re, uh I always talk about when you’re first way talk about when you were first on the show and then I never know exactly, but I found it this time. I actually did the legwork. It only took me about three years. We’ve been talking about this, but your very first time on this show was August 27th 2010. Nine years. We have just about nine years. Way had just started in July 1010 1 of the show’s Gene’s been on forever. Yeah, regular contributes an original. Well, that’s why he’s changing the law machine. Yeah, he’s on his own longest running contributor. Not not producer. Is that, like Israel tag liners? That attack line you gave him again? He’s too modest. These jeans. A very modest man. He wouldn’t He wouldn’t do that to himself. Right? So you like Tony? Tony, you cringe, Gene, when I say that the radio machine, it’s just a little bit you blush a little bit. And there’s you emailed, just like two weeks ago that I was so excited. But I thought of you as soon as I read it. I did because I said to a friend of mine I was with my friend Laurie and we were reading New York Times at our favorite Starbucks in Newburyport, Massachusetts, and I turned to Laurie. And I said, Look at this article about podcast and and my friend Tony, He has this long time podcast I think he liked goes down into the history books for the podcast. And I think there were a lot of great points made in that podcast. And Sam talked about one of them. Scott Well, Scott. Oh, so Well, Sam talked about what, The 19%? Yeah. Uh um, from march to May of this year, 19% of podcasts had a new episode, right? And there’s something like 700,000 podcasts, and only 19% of those has have produced a new episode in the last few months. So they’re staying. They’re mostly stay after men s three months. March, April May s O That alone puts us in the 81st percentile just of eso tribute to how much work you put into this. You know, I think one of the up shots of the article was that a lot of people go into podcasting and think it’s easy and think it’s, you know, it’s It’s not as much work as it is. And it’s to your credit that you’ve kept this thing going, not just for the number of years but the number of episodes. It’s a lot of work. You have to really devote yourself to it. And, ah, you know, it’s that the technology may not. Maybe, you know, it may be easy for everyone to get started, but it’s hard to to sustain it. And ah, knowing your audience of having your niche is is a big part of it, which is something that you have it. And they said that in the article, Yeah, yeah, And over the years since I’ve been involved with your podcast, people will be try. Oh, I want to do a podcast. I want to do a podcast and I say, Well, do you have any idea what goes into a podcast? Because my friend Tony martignetti has been doing one for 789 10 10 years now, and and he does them consistently every single week, except for two weeks a year. So he does 50 podcasts a year and to produce a podcast every single week and book the guests and come up with the topics and write all the things and keep the sponsors and work with Sam and and work with Scott. And to get it all done is really a great achievement. So around of applause, that’s a good tagline that zoho that’s a good better than the non-profit pony. Yeah, radio pony Radio Way could let the pony die. I send the money to a farm in the form of a glue factory farm in Vermont. That boy got quickly. Thank you. Thanks a lot. I guess it’s, uh it’s gratifying. It’s just a love affair. I just love doing the show and all the work. Uh, it doesn’t matter, cause I know that, uh, we’re helping non-profits helping small and midsize shops who I always have in mind as I’m as I’m doing it. That’s the God and, Scott, you gotta be in a niche. You gotta be loyal to your listeners that gotta get values value to listeners. Otherwise, right, they’re going to be Oh, there’s Ah, major correlation between that and being a musician, you got to know who your audience is Without that, it’s very, very difficult, right? And provide content specifically for them. And don’t drift off into other places and provide, like something else just cause you want to so right, like you don’t have a sudden play like, you know, the hokey pokey Or do you want me? And I am playing kids music in later? Well, I guess the parallel only goes so far. There’s there’s there’s a balance to be struck for sure, but, uh, we got off the mood strikes. We got somebody on the phone who is very committed to like exactly what we’re talking about. Staying true to mission, not veering. And that is an example. And I was reflecting on, you know, the whole, like, 50 episodes a year, All the work that you do to make sure that you have tops and people to join the show and all of those things And how many times we’ve been on. And I wanted to make a joke, but I didn’t make it because I felt like, maybe I maybe I should sensor that joke. But I was Yeah. How is there anything to say anymore? But you always find new things to talk about. And I think that’s to your credit. Thank you very much. You help? You’ve been contributing a long, long time on social media and technology. Your first show with us was, um it was July 13th 2012. The 100 show. Exactly. Right. Um, And at that time, with the 100 show, we had 1000 listeners. So yeah, so two years into this thing. So we started in July 2010 July 2012. Your first show, 100 listeners. I’m sorry 100 shows. We were celebrating having 1000 listeners, and now we’re over 13,000. Wow, that’s pretty cool. I think that’s you know, that’s that’s great. Thanks pretty good. 13,000. Pretty good. 13,000% growth. Is it 15%? I don’t know. 13,000% better. It’s more than 13% stock in that 50% of thousands. 130. It’s 13,000% growth 1000 times. This is not the math show, right? 15,000% growth is 13,007. We got it sends a music show non-profits fun stuff, no matter what’s going on it and 10 dot org’s You know, I love non-profit. You know, I love intent. I’m not supposed to say no. Never What? Uh, what’s going on in time going on while we have, um, 20 ntcdinosaur action proposals just opened. So people are submitting their ideas. And this year, for the first time, we have moved the ignite applications intothe same sessions, a mission timeline. So in the past, ignites which are a type of presentation with five minutes exactly, and you have 20 sign and the slides auto advance every 15 seconds, and they are hosted up on the main stage as one of the general sessions in the morning. In the past, applications to be one of those people opened Ah lot later in the year after registration was already open, they were open in, like, November and December. Okay, but this year we decided to do it all at the same time. So what types of conversations or topics? They want a surface of the conference. They you know, they could do that a little bit more holistically. So, uh, sessions in-kind of more standard breakout format as well as the main stage content, are all open for submissions. Right? As we discussed earlier in our discussion about how podcasts are, really, you know, it’s just hard to produce these podcasts and keep them going. So so kudos to you for doing this historical show. So today, in honor of that, as you enter the history books, I have a little game for us, a little door just a little today in history thing. So the 1st 1 I want to mention is that and and you asked me when I say that I would do this well, that clears air non-profit angle to it. So I’m gonna try to do my best to Time non-profits to these as much as possible. So in 17 75 the office that would later become the United States Post Office Department was established by the second Continental Congress. It’s, uh it’s really been been really cool to have been on the ground floor of things like podcasting in social media and and webinars and everything else that we were doing at the Chronicle back in-kind of the explosion of the Internet. And and it’s been really, really cool. You you started out as as one of the, uh, as one of the staple podcasters for The Chronicle back when we were when I was there, too, and, um, hard to believe it’s almost 10 years now that’s making me feel quite old.
